- 3. As you might appreciate, it is an uphill battle. It is typical
- for us to have several staff meetings in a row where we do not
- talk about anything from any previous meetings.

- 4. I am covering 4 standing meetings each week, and typically, the
- action items that come up during the meetings are not followed
- up by anybody.
- ..
- Gary's report supports background showing that....
-
- a. Meetings are the fundamental team process of management

- 5. In one case, there was a 2-week long meeting of middle managers
- (to which I was not invited) that, as near as I can tell,
- produced no records or artifacts whatsoever. I have been
- working in this sort of environment for more than 30 years, and
- that sort of thing still amazes me.
- ..
- On 011006 Gary reported frustrations caused by bad management that
- creates a big opportunity for improvement by SDS, ref SDS 17 O99K, as
- he is demonstrating on the project at Aerospace company, shown by his record on
- 030413, ref SDS 24 0001, and reviewed a few days later on 030416.

- changes to SDS which, IMO, improve its usability and
- consistency substantially. I still have no time to work on
- rewriting SDS in a more modern environment.

- 1. Subject: SDS Objectives and Use on the Job
- Sent: Wednesday, October 08, 2003 12:13 PM
- ..
- 2. Tom,
-
- Your analysis of POIMS reflects my initial perspective
- wondering how SDS can be helpful in a big organization,
- especially your point about how many people it takes to keep up
- with effective analysis. So, this is just a "look ahead" to
- explain my current view after going through the learning curve
- and getting experience using SDS for Com Metrics, which is the
- path you will be traveling starting next week after your
- vacation. About six (6) months ago on 030413, I made some
- initial comments on experience using SDS. ref SDS 24 0001 I
- comment those views to you. Here some further thoughts that
- may help you get started with SDS.
- ..
- 3. This might be too simple or obvious so I apologize in advance
- for saying it, but SDS is mostly about discovering, crafting,
- and refining what we "think." That's where the idea comes from
- for "thinking through writing," discussed in POIMS.
- ref OF 6 3742
-
- [On 040102 Gary making good progress on learning and using
- new skills for Com Metrics and providing experience that
- enables transformation for people on the job to understand
- a new way of working that Gary has discovered. ref SDS 37
- 526L
- ..
- 4. Since memory is the engine of reasoning, by remembering
- connections of cause and effect, SDS is about constructing the
- right connections to understand causation, and then later
- accurately remembering these connections when needed. Since we
- use memory everyday all day long in communication for meetings,
- making calls and preparing documents like email, software code,
- spreadsheets, specifications, etc., the SDS record winds up
- helping every aspect of daily work by avoiding mistakes and
- discovering opportunity from making connections routinely that
- are otherwise overlooked. Rod tries to simplify this into the
- idea that this augments "intelligence."
- ..
- 5. Without a solid grounding, human memory drifts over time.
- Intent does change over time, but we want it to be a result of
- conscious decision, not of a failure to remember correctly.
- ..
- 6. For a group, the idea is for one person to deliver
- "intelligence" that helps everyone convert information into
- knowledge by expanding span of attention. I see the benefits of
- this in our work at Aerospace company, where people go over the same
- things repeatedly and spend hours asking about who said what at
- the last meeting, or overlooking the last meeting completely.
- You might wonder why this is so, since I am using SDS? This
- goes to your second point that one person alone cannot do Com
- Metrics for a big company. On the other hand, as Rod says, a
- little intelligence goes a long way.
- ..
- that matter, plus many subcontractors all involved in the
- project. For our little "world" here in Huntington Beach, CA,
- SDS is making progress in the sense that people seem to count
- on "Gary" for accurate organizational memory. A few weeks ago
- my boss was leading a meeting and suddenly stopped while
- working through an agenda on the white board and said "Boy, we
- need a history button for this white board," illustrating the
- fact that memory of past experience drives all human activity.
- ..
- An aid for the senior manager on the project here in Huntington
- Beach made a joke that "Gary is our history button."
- ..
- This story shows how SDS becomes a force on the project. I am
- now asked to attend meetings to help brief our customer, DOD,
- on progress, because writing up the record over and over
- enables explaining things verbally when needed. I am asked to
- attend a broader range of meetings, and recently to run several
- meetings, all because people want the "intelligence" that helps
- everyone remember and make sense of long complex meetings, even
- though they generally do not yet recognize that capturing a
- coherent record is what they really want.
- ..
- An example is a letter from a colleague a few months ago saying
- something like "I never understand a thing at these meetings
- until I get your reports." When I got that letter, back in
- April or May I began to feel strongly that SDS is the right
- path to better management and productivity, because we have a
- lot of meetings on the project. If people aren't understanding
- things, then the work isn't getting done. Using SDS to improve
- understanding, enables people to get the right things done
- correctly on time and within budget. That is a common
- management theory, which SDS seems to validate. So, we have
- taken big steps the past few months exposing SDS and find that
- when done in this way of helping others, under what Rod calls a
- 3-layer architecture, there is acceptance and demand grows for
- more.
- ..
- 8. On the other hand, Paul Lowe, who is the aid for our senior
- manager who said that "Gary is the "history" button for the
- project", recently came by my office and looked more closely at
- the work to perform Communication Metrics and said "Gosh, you
- need help," meaning that on a big project like combat, one person
- cannot be the Communication Analyst for everyone. Saying that
- the SDS effort "needs help" is a step in the right direction of
- validating the need for a permanent role to do this work,
- because after people gain experience getting SDS work product
- they understand the value in a way that is impossible to
- explain without having that experience because SDS work product
- is new in the sense that, as explained in POIMS, "intelligence"
- is a new role for management. ref OF 3 5820
- ..
- 9. With that said, to answer your question [on the number of
- people needed to use SDS in an organization, see Tom Gilbert's
- letter in another record today, 031008, ref SDS 33 5K77] it
- appears possible to grow the market for SDS by delivering work
- product. Typically, one person can handle one or two meetings
- a week, and need not attend every meeting to be effective, but
- rather should attend strategic and progress meetings where SDS
- work product influences lower level meetings under color of
- authority. In my case, I am still attending a lot of lower
- level meetings. The more SDS records people get, the more
- meetings I am asked to attend, so this spreads me pretty thin.
- Hopefully, we'll get that "help" Paul talked about before I
- give out.
- ..
- 10. We need a training ground to develop others who can use SDS for
- Com Metrics, and we need a source of technical support, since
- Rod will not be able to fill that role on a daily basis. Next
- week I will be traveling to Seattle with Paul and so will
- discuss these issues. A big challenge here is that SDS is a
- grass roots effort, whereas at CSG there is a small but
- definite executive awareness starting out the effort. As you
- learn SDS and begin to deliver SDS records to CSG personnel in
- a few months, you and Jerry will discover, as I have, how
- demand grows to, as Rod says, "deliver the good" that empowers
- people to work intelligently.
- ..
- 11. So, in sum, one person cannot do it all, but we have to start
- with one person helping everyone in order to work toward the
- goal of one helping many, and several helping all. That's why
- I am glad that at CSG Jerry is talking about learning SDS with
- your help, so you won't wind up being alone as the only person.
- ..
- 12. Hope this helps. Call if you want to discuss this.
- ..
- 13. Gary.
- ..
- PS. One of the big things Rod harps on is linking to original
- sources. You can see his records have a lot of links. I
- sometimes think he goes overboard, but the more I use SDS the
- more I see the benefit of accuracy and clarity in
- communication. Something to think about in the future is when
- you cite an idea or fact from something like POIMS, as in your
- letter today, try to provide a link to your reference because
- links provide context to the reader. SDS provides a unique
- system of "explicit link" which I suggested that Rod expand
- last year, so now it is fast and easy to link everything in
- SDS. It only takes a few seconds. If you need help call and I
- will walk you through the process. You will be amazed how easy
- it is.

- Gary might consider relating correlations between Covey's ideas and

- Gary's reveiw of Franklin and Covey on 031109, which is cited in the

- 5. Rod does tons of analysis in his system. It is somewhat a
- collection of his personal musings, and how he maneuvers the
- universe to conform to his objectives. There is insight in the
- analysis. His constant reviewing the record keeps his memory
- of past events updated. (Even if with his opinion rather than

- Observing that accurate memory is better than forgetting even when
- "intelligence" is added to organize (i.e., "maneuver") information,
- helps answer the question on 950204 when Morris asked "What's a metric

- developing timely access to organizational memory. ref SDS 29 SE5X

- On 010425 Morris noted SDS is a "utopia" because everything is in the
- right place at the right time, ref SDS 15 EP7F, which explains how SDS
- improves the accuracy of memory, cited by Morris today as better than
- forgetting. Earlier on 990721 Morris suggested explaining the
- benefits of SDS as better memory. ref SDS 12 MG3L More recently on
- 020110 he mentioned again the benefits of SDS for improving memory.

- Morris' recommendation to use SDS for follow up, and analysis to set
- direction with strategy and planning fits part of the model set out in
- POIMS for "intelligence." ref OF 2 0367 Gary is also making progress
- on other steps for Communication Metrics to organize, summarize and
- get feedback that refines accuracy of the record on organizational
- memory. Morris' ideas today on expanding use of SDS for working
- intelligently aligns with analysis of Gary's letter on 011006. At
- that time, Gary asked why big projects get so fouled up? ref SDS 17
- O99K Analysis showed how a "little intelligence" from adding steps
- Morris recommends for analysis on strategy, planning and feedback to

- Morris pointed out on 911123 that while SDS empowers people to work
- intelligently by adding analysis, other executives don't work this
- way. ref SDS 1 4930 More recently on 030410, Gary mentioned that
- deliberative analysis is declining. ref SDS 23 D17J Later on 031017
- Gary noted that even where people are assigned to invest time for
- strategy and long-term planning, there is usually not enough time for
- deliberation to add intelligence that converts information into useful
- knowledge, as defined in POIMS. ref OF 2 0367 As a result, there is
- only enough time for people to use "rapid planning" methods that rely
- on spontaneous recollection from personal and organizational memory
- to perform long term planning and strategy. ref SDS 34 0X5W Gary's
- analysis aligns with reports on 970910 that people do not have to
- think, ref SDS 10 3479, because all of their time is devoted to grazing
- on information in endless meetings.
- ..
- On 010924 Morris noted that SDS improves management better than other
- methods, ref SDS 16 NK4J, and further noted that nobody uses other
- software the way SDS is used, ref SDS 16 XT5F, for deliberative
- analysis to work intelligently. see again POIMS, ref OF 4 2300
- ..
- Analysis, musings and maneuvering the universe of information to meet
- objectives describes using SDS for working intelligently by adding
- organization, follow up, strategy and planning to Gary's SDS records,
- which Morris recommends for helping executives set direction.
- ref SDS 0 KR5V Since, as Gary notes, this level of support is not
- common, receiving SDS records attracts the attention of executives by
- providing help to set direction, as Morris states. ref SDS 0 KR5Y

- [On 031215 during conference call with Jerry Nord, Gary
- explained SDS design aids memory which in turn improves

- ..
- [On 040102 Gary explained using organization, analysis,

- 6. I think your next challenge is how to move the record and

- 7. I understand about managers having meetings that go for weeks.
- (I was a corporate VP for 12 years) Often, they are just
- learning to trust each other, and work together. When they
- come back, people are looking for something significant, and it
- isn't there. They have spent a week to overcome organizational
- and political issues (often ones they have caused), and the

- ..
- 8. Keep the record, provide the follow-up, but start adding
- analysis and projecting the outcome unless a different action
- is taken. That is when the true power of Rod's management
- method starts to deliver. Great managers and leaders seldom
- understand all the details. They understand what will happen
- if a change isn't made, and have some idea of the changes
- required. Rod has trouble moving to the last "strategy phase"
- personally. I often kid him that if SDS was so great, why
- isn't he very rich? ref DRT 1 K363
- ..
- 9. These management concepts are taught over and over in the
- industry. They aren't new. Rod has discovered many on his own,
- and learned others through reading and absorbing information.
- Rod is making an attempt at providing a system to help people
- incorporate them in their work practice. I hope his efforts
- are assisting you in your efforts and ambitions. ref DRT 1 KS5W
